The Skull was once a bard adventure with a twisted sense of humor.  His shows were well attended by the baudy peasent class as well as the upper class who appreciated dark humor.  He was discovered by a merchant who claimed he could make a veritable mint in another city.  He agreed without much forthought.  Turned out to be the vault of the drow.  His crowning performance was well taken till he insulted Lolth at which point he was taken away and tortured.  He died quickly and so he was resurrected several times and rekilled.  Finally, they cast a regeneration spell on him. decapitated him, and dipped his living skull into a vault of molten gold.  The gold slowly filled all pores of his skeletal matrix as it continued regenerating. 

When he awoke from the shock he found they had cast permanence on him but only his skull remained.  He was initially placed on display as a warning to other performers in the drow city, till on one occasion a fire erupted in the city.  Looters found the gold skull and took it elsewhere to be sold as a curio.  It has changed hands several times since.

But the skull never died.  Or perhaps never died completely.  Its brain continued or at least his personality did.  Over time he developed either a magical or psionic ability to animate himself, to see and speak.  His hearing had been intact throughout his existence.

He was initially quite insane.  However, over hundreds of years he has adapted to his fate.  He is after all essentially indestructible.  He has since taken to performing again and it has brought him great pleasure.  He always has a hired hand nearby which can be portrayed as the "true owner" or ventriloquist should any indignant paladins show up.  He is after all unsure if he is living or undead and fears turning attempts...
